Demar Lewis III, PharmD

JDP Consulting

Close rate is stuck at 0% while volume is about to 5x — I need the room's help getting a proposal in front of a prospect before the meeting ends, not days after.

00 / KPI Chain

The chain I'm coaching against in July

Outcome KPI
Monthly revenue — $0 (June 19, 2026) $14,000 (July 31, 2026), via 10 new customers (3 Sprint @ $1,500, 4 Sprint @ $500, 3 Elite Operator Licenses @ $2,500).
Weakest Link

Close Rate — moving it from 0% to 16.7% on held calls is what converts funnel volume into the $14K outcome. Upstream links can all hit target and revenue still stalls if this doesn't move.

Main Constraint

Tools — the Executive OS can't surface which offer fits a prospect before the meeting, so offer-matching happens reactively after the call instead of in the room.

01 / The Bottleneck

Where the chain actually breaks

Problem
Proposals don't go out fast enough to keep the deal warm.

About half of proposals never get sent within 72 hours of the call. There's no tracking system behind that number yet — it's a pattern read off the calendar and the drafts folder, not a measured stat. By the time a proposal does go out, the prospect has often already moved on.

There's no pre-built proposal or offer decision made before the meeting. A typical first call is pure discovery — pain points, what's been tried, what happens if it stays broken, what happens if it gets fixed — and only after the call does Demar decide which of one or two possible offers to propose and build it.

Situation — context upstream of the break

First calls run SPIN-style discovery: pain points, history, current impression of what isn't working, and the implication/need-payoff of staying stuck vs. fixing it. There is no proposal in hand during the call — one or two are drafted afterward, built around whatever surfaced in the meeting.

  • Discovery is structured and consistent (SPIN-style every time)
  • Offer decision happens after the call, not during or before it
  • No tracked baseline yet on proposal turnaround time or call outcomes
02 / Stakes

What's riding on this moving in July

Implication — if it stays broken

Conversion and revenue stay flat even as lead volume and booked calls scale 5–10x. Last quarter's signal is that client count across categories could nearly double while holding the same price/subscription model — but none of that shows up if close rate doesn't move with it.

If the pattern holds 6–12 months out, the question stops being tactical and becomes existential: whether this is the right business model at all, versus something else.

Need-payoff — if it clears

$14K in July frees roughly 15 hours a week, redeployed into sales, marketing, and fulfillment. It also unlocks personal and business resources tied to hitting the number.

Once the close-rate fix holds for one month, the play is rinse-and-repeat in August and September — pushing 90-day revenue to roughly 3x the July result.

03 / Business Context

What the Operate folder actually shows

Working

Daily Loop rhythm — a real morning outreach-block / evening end-of-day-review cadence, running daily through at least June 18. 4. Sales/Daily Loop/2026-06-16/outreach-block-2026-06-16.html · .../2026-06-18/end-of-day-review-2026-06-18.html
SPINBAT call-debrief discipline — structured 8-field scoring (S-P-I-N-B-A-T + next-step) on real calls, with verbatim buyer language captured and a numeric score (9/16 on the May 14 Smart Connect session). 4. Sales/Projects/spinbat-reviews/2026-05-14-smart-connect-spinbat-capture.md
Daily KPI Tracker UI — a working logging interface for outreach, conversations, deals, and revenue with month-to-date rollups. 4. Sales/Goals/daily-kpi-tracker.html

Not Working

Drafts stall before sending. The Tony Wilcox follow-up has been drafted-but-unsent since June 9 — the 5th attempt as of June 18. Two more (Yvonne Jones, Zohreh Khoshnamak) are stacking the same way. The break isn't "slow to draft" — it's "drafted, then stuck." 4. Sales/Daily Loop/2026-06-18/end-of-day-review-2026-06-18.html
Calls Booked isn't reliably captured. June 18's end-of-day review shows it unreported. Close rate can't be managed against a held-call count if the booked-call count itself isn't consistently logged.
KPI tracker has a structural data gap. It saves only to browser localStorage, not to a file — June 18's review explicitly flags that the day's numbers couldn't be written to it at all from that session. 4. Sales/Goals/daily-kpi-tracker.html
Loop discipline is inconsistent. A Team Daily Tracker.csv has entire days marked "UNKNOWN (no loop filed)" or "[IN PROGRESS — EOD update required]."

Agents I Have Built

prospect-profiler — turns a name + URL into an 8-field pain/ICP profile before a meeting. Touches: pre-call prep, feeds Close Rate directly.
spin-gap-analyzer — scores SPIN gaps from the profile, hands off strategy candidates.
strategy-selector — ranks 2–3 offers by time-to-result for the specific prospect and sets the proposal anchor price. This is the literal capability named as the main constraint.
proposal-drafter and proposal-pdf-renderer — draft and render the proposal itself.
Adjacent: followup-scheduler, send-logger (cold outreach); meeting-record-ingestor, recap-extractor, followup-email-drafter, pipeline-logger, crm-updater (follow-up automation). agents/p1-pre-meeting-proposal/ · agents/p2-cold-outreach/ · agents/p3-followup-automator/

Gaps

The full P1 chain (prospect-profiler → spin-gap-analyzer → strategy-selector → proposal-drafter → proposal-pdf-renderer) was built in a single speedrun on June 11 — and its outputs folder is completely empty. It has never been run against a real prospect. agents/p1-pre-meeting-proposal/outputs/ (0 files) · agents/run-receipt.md
No system closes the loop between "proposal drafted" and "proposal sent" — this is exactly where Tony Wilcox and the other two drafts are dying.
Show rate (60%) and calls-booked are not instrumented anywhere as real tracked fields — only as observations.
Confirmed with Demar Lewis III: current MRR is $0 as of June 19, 2026 (the $300 figure in the June 11 agent build notes was illustrative, not a real balance).
04 / The Ask

What I want from the room

My close rate is stuck at 0% going into a month where lead volume and booked calls are about to scale 5–10x, and the evidence points to a specific break: proposals get built reactively after the call instead of decided before it, and even the drafts that do get built stall before they're ever sent — three are sitting unshipped right now. I've already built the exact tool for the front half of this (prospect-profiler → spin-gap-analyzer → strategy-selector → proposal-drafter), but it's never been run against a real prospect, and nothing closes the loop on the back half between "drafted" and "sent." What I want help with: how to force first use of the pre-meeting offer-matching chain on my next real call, and how to build (or borrow) a forcing function that gets a proposal out the door within 72 hours every time, instead of letting it die in drafts.
